3.5 — Deliberate Practice, and What Ten Thousand Hours Bought

You have been typing for years. Tens of thousands of hours, daily, with immediate feedback on every keystroke.

You are almost certainly no faster than you were five years ago.

Now consider a driver with thirty years of experience, a doctor with two decades of reading the same kind of scan, a manager who has run four hundred meetings. In several studied domains, years of experience correlates weakly or not at all with performance past the first few years. Some studies find that in certain medical tasks, more experienced practitioners perform slightly worse, having drifted away from the guidelines they learned.

Experience is not practice. This page is about the difference.

The automaticity trap

When you learn any skill you pass through three phases, described by Paul Fitts in the 1960s.

Cognitive — you think about every step. Clumsy, slow, effortful, and improving fast.

Associative — the movements or moves start joining up. Errors drop. Still requires attention.

Autonomous — it runs by itself. You can hold a conversation while doing it. Effortless.

Reaching autonomy is the goal for anything you need to just work — driving, typing, the mechanics of your own language. And it is precisely the point at which improvement stops. Once the process is automatic, it is no longer being adjusted, and the routine will run unchanged for thirty years.

This is why time spent does not equal skill built. Automatic performance is repetition of a fixed pattern, not development of a better one.

Getting better again requires deliberately leaving the comfortable automatic zone and operating where you are once more slow, effortful and error-prone. That is unpleasant, which is why most people stop improving at "good enough" in most things — and why they are not lazy for doing so, since good enough is genuinely fine for typing.

What deliberate practice actually specifies

Anders Ericsson studied experts across many fields and identified what separated those who kept improving. His account has five components, and all five matter.

A specific target just beyond current ability. Not "practise the piano" but "the left hand in bars 34 to 41 at 60 beats per minute without hesitation". The target must be small enough to fail at visibly.

Full concentration. Deliberate practice is exhausting and cannot be done while distracted. This is why studies of elite performers find they practise in the region of three to five hours a day at most, in blocks of an hour or so, with real rest between. Anybody claiming twelve hours of deliberate practice a day is describing something else.

Immediate, accurate feedback. You must find out, quickly, exactly what was wrong. This is the component most often missing, and it is the reason so much experience produces nothing: a manager who runs a bad meeting rarely learns that it was bad, and never learns which specific thing caused it.

Repetition with adjustment. Not repetition. Try, see the error, change one thing, try again. The adjustment is the whole point; without it you are grooving the fault.

Discomfort. If it is enjoyable throughout, it is probably performance rather than practice. Deliberate practice is mostly working on the part you are worst at, which is the part you least want to do.

The classic illustration: two musicians each practise two hours. One plays through pieces they can already play, enjoys it, and finishes satisfied. The other spends ninety minutes on four bars they keep getting wrong, slowly, with a metronome, and finishes frustrated. Same hours. Only one of them has practised.

The ten thousand hours claim, corrected

The number comes from a study of violin students at a Berlin music academy, in which the best students had accumulated around ten thousand hours of solo practice by age twenty. Malcolm Gladwell turned it into a rule.

What the study did not say:

It was not a threshold. Nobody crossed ten thousand hours and became expert. It was an average of a group, with enormous variation between individuals.

It was not about deliberate practice equalling success. Later re-analyses of this literature find that accumulated practice explains a substantial share of the variation in performance in highly structured domains like chess and music — roughly a quarter to a third in several meta-analyses — and much less in less structured ones like professions and business. Practice matters more than anything else you control. It is not the only thing.

It said nothing about other domains. Ten thousand hours is not a general law. Some skills reach expert level in far less; some fields have no ceiling at all.

And it is silent about what else differs between people. Physical attributes matter enormously in sport. Starting age matters for some skills — certain aspects of language and music appear genuinely easier before adolescence. Prior knowledge, coaching quality, and simple opportunity all matter.

The correct summary is more useful than the myth anyway. The quantity of well-structured practice is the largest factor you control, its effect is large, and no amount of it guarantees anything. That is a better basis for a decade of work than a magic number.

Where deliberate practice is hard to apply

Ericsson's model was developed in domains with clear rules, established techniques, and immediate feedback — music, chess, athletics, typing, memory competitions. Most of adult life is not like that.

Consider trying to get better at leading a team, writing prose, judging people, or designing systems. There is no agreed correct technique. Feedback arrives months later, mixed with a hundred other causes. You cannot repeat the same situation with one variable changed.

The honest answer is that pure deliberate practice does not fit those domains, and pretending otherwise produces bad advice. What you can do is rebuild the missing components artificially.

Manufacture feedback. Write your prediction before the event and check it after (1.4). Record yourself and watch it, which is uncomfortable and extraordinarily effective for anything involving speaking. Ask one specific question rather than a general one — "what was unclear in the first five minutes?" gets an answer; "how did I do?" gets reassurance.

Manufacture repetition. Take one component and drill it in a low-stakes setting. Openings in isolation. Writing three versions of the same paragraph. Rehearsing the first two minutes of a difficult conversation aloud (17.11).

Manufacture the target. Instead of "get better at meetings", pick one measurable thing for a month: everyone speaks at least once, or the decision is stated aloud before the end, or it finishes on time. Then check.

Study worked examples of excellence. In domains without coaches, taking apart something excellent — a piece of writing, a design, a recorded negotiation — and working out exactly why each choice was made is the nearest available substitute, and it is how most writers actually learn.

The plateau, and how to get off it

Everyone plateaus. It is the autonomous phase from above, and it is not a ceiling on your ability. It is the signal that you have stopped changing anything.

Three things that break a plateau, in order of usefulness.

Find the specific failing component. "I want to be better at chess" is not actionable; "I lose most often in endgames with unequal material" is. This requires records. Without a record of your own errors you cannot find the pattern, and this is the single biggest reason people stall.

Increase the difficulty deliberately. Faster, harder material, worse conditions, less support. Play stronger opponents. Write to a shorter word limit.

Get an outside eye, once. A single competent observer will identify in twenty minutes something you have been reinforcing for two years and cannot see, because it has been automatic since the associative phase. This is what coaching is actually for, and it is why even world-class performers keep coaches who cannot do the thing as well as they can.

What to do with this

Pick one skill you actually care about and specify the next small thing. Not the skill — the component. Write it as something you could fail at this week.

Build the feedback loop before you build the hours. If you cannot tell whether an attempt was good, the hours will not accumulate into anything. This is the step people skip and it is the one that decides the outcome.

Schedule practice separately from performing. Doing the job is not practising the job. Set aside a distinct block, small — even twenty minutes — where the goal is improvement rather than output, and where being bad at it is the expected condition.

Keep an error log. One line per mistake, per session. After a month, patterns appear that are invisible day to day, and the patterns tell you what to practise next. This is the highest-leverage habit on the page and almost nobody does it.

And decide, honestly, which skills deserve this. Deliberate practice is expensive and unpleasant, and most things in your life should stay comfortably automatic. Choose two or three things to be genuinely good at, and let the rest be good enough. A person who tries to deliberately practise everything ends up practising nothing, and there is no virtue in being uncomfortable at typing.
