6.15 — Why India Kept Losing: The Mechanics of Defeat
At Plassey in 1757, Robert Clive had about 3,000 men, of whom roughly 750 were European. The Nawab of Bengal had about 50,000.
Clive won, and roughly two-thirds of the Nawab's army never engaged, because its commander Mir Jafar had agreed in advance to stand aside in exchange for the throne.
At Tarain in 1192, at Panipat in 1526, at Talikota in 1565, at Panipat in 1761 and in the Anglo-Sikh wars, some version of the same pattern appears: a smaller, unified, professionally organised force defeating a larger one that was internally divided.
This chapter stops the narrative and asks why. It is not a chapter about anybody's courage, because courage is not the variable — Indian armies fought hard in nearly every one of these engagements, and several of them nearly won. It is about system.
1. The horse problem
Chapter 6.1 stated it as geography. Here is what it does militarily.
India could not breed good warhorses. Heat, humidity, parasites and fodder with the wrong mineral profile all worked against it, and every contemporary observer — Indian, Arab, Portuguese — says the same thing. So horses were imported, from Central Asia through the northwest passes and from Arabia and Persia by sea.
Three consequences follow.
Cost. Warhorses were among the largest items of state expenditure for Vijayanagara, the Bahmanis, the Marathas and the Sultanate. Money spent on remounts is money not spent on anything else.
Vulnerability of supply. An army dependent on imports cannot easily replace losses in a long campaign, and whoever holds the passes controls the tap.
And the invaders came from the supply side. A Central Asian army arrived with better horses, more of them, and a secure remount base behind it. The defenders had the reverse. That is a structural disadvantage in every single land invasion through the northwest, and it does not depend on anything about the defenders except where they lived.
2. Two different ways to use a horse
This is the tactical version of the same problem and it decided several battles.
The Indian tradition was heavy cavalry: an armoured rider on an armoured horse, with lance and sword, charging to break a line. It is devastating when it connects.
The Central Asian tradition was the mounted archer: a lighter rider with a composite bow, shooting at the gallop, avoiding contact, wheeling away and returning.
Against each other, the mounted archer usually wins, and the mechanism is not subtle. The archer never has to accept the charge. He rides away, shooting, and the heavy cavalry pursues, in armour, in Indian heat, on horses that tire. When the heavy cavalry is blown and disordered, the archers turn and close.
This is what happened at the second battle of Tarain in 1192 by the accounts we have, and it is the standard steppe method that also destroyed Byzantine, Persian and European armies.
3. War elephants: an advantage that became a liability
Elephants were India's distinctive military asset for two thousand years, and they were genuinely effective against infantry and cavalry that had not met them — Chapter 6.4 noted that 500 of them decided a battle for control of Alexander's empire.
Gunpowder ended that. An elephant is a large animal with a nervous system, and it panics under artillery fire and massed matchlocks. A panicking elephant does not run away from the enemy; it runs wherever it wants, through its own army.
This happened at Panipat in 1526 and repeatedly afterwards. Indian commanders kept using elephants for decades after they had become a hazard, partly because they were also a prestige mount and a command platform, which is a bad reason to keep something on a battlefield.
And the general lesson is one this volume returns to: the asset that made you dominant in the last era is the asset you will hold onto for too long into the next one.
4. The technology gap, and when it actually opened
This has to be dated carefully, because the popular version is wrong in both directions.
Around 1500, Indian military technology was not behind. Indian steel was among the best in the world (Chapter 3.12), Indian fortification was formidable, and Indian armies adopted gunpowder within decades of its arrival. Babur's advantage in 1526 was tactical and organisational, not a matter of possessing weapons nobody else could get — his artillery was Ottoman-derived and the Lodis could have acquired the same.
Around 1600, Indian and European field armies were broadly comparable, and European traders in India operated as supplicants (Chapter 6.11).
The gap opened decisively in the eighteenth century, and it was not mainly in the weapons.
It was in drill. European infantry from the late seventeenth century was trained to load, present and fire in disciplined volleys, on command, in formation, while under fire, and to reload at a fixed cadence. This is achieved by relentless repetitive drill, and it converts a mass of men with muskets into a machine that delivers fire at a predictable rate. A comparable body of individually brave, unpractised men with the same muskets delivers a fraction of that.
The flintlock and the socket bayonet completed it. The flintlock is more reliable and faster than the matchlock; the socket bayonet fits around the barrel so the musket can still fire with it attached, which meant the same soldier was both the musketeer and the pikeman. Infantry became self-sufficient against cavalry, which removed the last advantage a cavalry army had.
And artillery became mobile and standardised. European field guns of the eighteenth century were lighter, standardised in calibre so ammunition was interchangeable, and horse-drawn on proper carriages. Indian artillery was frequently excellent in casting and immobile in the field — heavy pieces that could not be repositioned during a battle.
The crucial point is that Indian rulers knew this and responded. Tipu Sultan of Mysore built rocket artillery so effective that the British took specimens home and reverse-engineered them into the Congreve rocket. Ranjit Singh's army was trained by European officers to European standards. The Marathas raised European-drilled infantry brigades. The gap was in the system that produced and sustained trained troops, not in access to the ideas.
5. Fiscal capacity, which is probably the deepest cause
Armies are bought. The state that can pay more, more reliably, for longer, wins the war of attrition regardless of who wins the battles.
The Company could borrow. From 1765 it held the revenue of Bengal (Chapter 6.16), and against that security it could raise loans in India and in London at moderate interest. It could fund a campaign now and pay later.
Indian states largely could not. They had bankers — the Jagat Seths of Bengal were among the richest financial houses in the world — but there was no institutional public debt market, no equivalent of a funded national debt, and lending to a ruler was risky because there was no mechanism to compel repayment. So Indian states fought on current revenue, and when revenue fell short they fell into arrears with their own troops.
Arrears are the mechanism that turns a fiscal weakness into a military defeat. Unpaid soldiers desert, mutiny, or accept money from the other side. Every one of the great defections in this Part — Mir Jafar at Plassey, the commanders at Talikota, Lal Singh and Tej Singh in the first Anglo-Sikh war — happened in armies where loyalty was personal and payment was uncertain.
Chapter 9.2 explains what public debt is and why the country that invented it won so many wars, and it is one of the most underrated causes in this entire volume.
6. Coalition versus command
The recurring structural fact: Indian resistance was usually a coalition and the attacker was usually a single command.
A coalition has to agree. Its members have their own interests, they suspect each other, and each is calculating what happens after the battle as well as during it. A defection is rational for an individual member even when it is catastrophic for the whole.
The Rajput system institutionalised this (Chapter 6.8): clan honour made subordination to another clan's chief difficult. The Maratha confederacy institutionalised it (Chapter 6.13): Scindia, Holkar and the Peshwa negotiated separately with the British and were defeated separately.
And this is why treachery is not a moral story but a structural one. Mir Jafar was not unusually wicked. He was a noble in a system where a change of ruler was a normal route to advancement, where his own position was insecure, and where the incoming power offered him the throne. The Company understood this system precisely and used it deliberately — every campaign began with negotiations to detach somebody. A political order in which the ruler's servants routinely calculate whether to switch sides is a political order that will be defeated by anyone who can make credible offers.
7. The sea
Chapter 6.1 stated it. Here is the cost.
No Indian state after the Cholas treated sea power as strategic. Trade was left to merchants; navies, where they existed — the Marathas under Angre, the Zamorin of Calicut, Tipu's attempt — were coastal and never contested the ocean.
The Portuguese arrived in 1498 and within twenty years had established that armed ships could control the Indian Ocean's trade routes, issuing passes and sinking those without them. No Indian power built the fleet to challenge it, and the Ottomans and Mamluks who tried were defeated at sea.
The consequence for the later period is decisive. The British could move troops and supplies by sea faster and more cheaply than any Indian power could move them overland. They could reinforce Madras from Bengal in weeks. A Maratha army marching the same distance took months. And they could not themselves be attacked at home.
8. Caste and recruitment, assessed honestly
A common argument is that caste restricted military service to a warrior class and therefore shrank the recruitment pool.
The evidence does not support the strong version. Indian armies routinely recruited from a wide range of communities — Marathas from cultivator castes, the Sikh Khalsa deliberately across castes, the Sultanate and Mughal armies from Afghans, Turks, Rajputs, Marathas and others. The largest Indian armies of the eighteenth century were not small because of a shortage of men.
But a weaker version has real force. Caste worked against the specific thing that mattered in the eighteenth century: the creation of large bodies of interchangeable, drilled, disciplined infantry from ordinary men. A system in which status is fixed by birth and in which some groups will not eat, march or camp with others makes the standardisation of a regiment harder.
And the strongest evidence for this is what the British did. They recruited exactly these Indian men, drilled them to European standards, paid them regularly, fed them consistently with attention to caste dietary rules, and produced sepoy regiments that beat Indian armies repeatedly. The manpower was Indian. The organisation was not. That single sentence is the honest answer to this chapter's question.
9. What was not the reason
Three explanations that are frequently offered and do not survive the evidence.
"Indians were unwarlike." Indian states fought continuously for two thousand years. The British recruited their Indian army from the same population and used it to conquer Burma, fight in China, Africa and both world wars.
"Hinduism made India passive." The Marathas, the Rajputs, the Sikhs and Vijayanagara were not passive. The idea comes largely from nineteenth-century colonial writing that needed to explain why conquest was legitimate.
"India was technologically backward." Not in 1500, and not comprehensively at any point — Indian textiles, steel, shipbuilding and astronomy were world class. The failure was institutional: no mechanism to convert technical capability into standing forces, sustained finance and unified command.
The summary
A subcontinent whose geography put a single door in the northwest and denied it cavalry horses; whose political order devolved authority to hereditary holders who could not be compelled to combine; whose states funded war from current revenue and therefore ran arrears; which treated the sea as commerce rather than strategy; and which, when the decisive change came, was outpaced not in weapons but in drill, supply, finance and command.
None of that is about the people. It is about a set of institutional arrangements, each of which made sense locally, which together produced a persistent disadvantage against a particular kind of opponent.
Where this shows up in your life
Modern India learned these lessons explicitly. The Indian armed forces are recruited nationally, unified under a single command, and — this is the significant part — the Indian Republic subordinated the military to civilian authority from the start and has never had a coup, which distinguishes it from most post-colonial states including its neighbour. Chapter 6.26 covers that.
The naval lesson was learned late and is being learned now. India's post-independence naval investment, its carrier programme and its focus on the Indian Ocean reflect a strategic reading that Chapter 12.10 describes.
And the general principle applies well beyond war. The recurring failure in this chapter is not lack of ability, resources or courage. It is the absence of institutions that turn individual capability into collective, sustained, coordinated effort. Chapter 9.14 makes exactly the same argument about the Indian economy, and Chapter 16.3 makes it the general finding of this volume.
